A paragraph flattens all of that into one instruction that reads the same on a calm morning and a windy afternoon. A demonstration doesn’t flatten it. It happens in the conditions, with the materials, using the tools people will have in their hands.
Then there’s what a document leaves out. Written procedures tend to describe the correct path and skip the wrong ones. Most of what an experienced worker knows is the wrong ones. What belongs in a real demonstration

- The sequence, in order, out loud. Not just the motions. The reason this step comes before that one, and what goes wrong when the order flips.

- What to do when the work stops making sense. Who to call, what authority the worker has to stop, and the guarantee that stopping doesn’t get held against them. If that last part isn’t credible, the rest of the demonstration is decoration.
Do this where the work happens. A conference room version of a roof demonstration teaches people about a roof. Standing on one teaches them the roof.
Questions and practice come before someone works alone
A demonstration moves in one direction. Practice moves in both. Until a worker has run the sequence with someone watching, nobody knows what they absorbed and what they filled in with a guess.
So build the practice into the same block of time. Demonstrate it, then hand it over. Let them do it while the person who showed them stands close enough to correct a grip, a foot position, an order of operations. The correction is worth more than the demonstration, because it’s aimed at the specific thing that person got wrong, which is the only thing they needed.
Questions need the same deliberate treatment. Asking a crew if there are any questions and getting silence is not a passing grade. If nobody asks anything, that tells you something about the room, not about their understanding.
The fix is structural, not motivational. Ask a specific question instead of a general one. Have the trainer name a mistake they made themselves, early, so admitting confusion isn’t the riskiest thing anyone has said. Give people a moment with a peer before you ask the group. And if an experienced worker is doing the training, that helps here, because the distance between teacher and learner is short and the trust already exists.

- Confirm understanding by having the person show you, not by having them read a paragraph back.

- Write down what happened. Who was trained, on what, by whom, in what language, and who still needs it. That’s the document, and now it describes something real.
- Repeat it when the work changes. New material, new detail, new crew members, new site conditions. Tie the training to the task. The annual calendar date is somebody else’s system.
None of this requires a budget line or a new platform. It requires a supervisor willing to stop production long enough to teach, and a company that treats that stoppage as work rather than as lost time.
